Most AI Experts Aren't — And Here's Why It Matters
Open LinkedIn. Search "AI expert." You'll find thousands of profiles. Most share the same trajectory: digital transformation consultant, then RPA automation, then "generative AI" since 2023. Their pitch: plug an LLM into your existing tools. Build workflows. Generate text.
These aren't AI experts. They're automation specialists who updated their bio.
The distinction isn't semantic vanity. It's the difference between a mechanic and a surgeon. Both use tools. Only one understands what he's cutting.
Automation: Doing Faster What You Already Know How to Do
Automation has existed for decades. It hit its golden age with low-code and no-code: n8n, Zapier, Make, Power Automate. The principle is always the same:
IF [trigger] THEN [action A] THEN [action B] ELSE [action C].
It's deterministic. Reproducible. Testable. And extremely useful. Automating a follow-up email when a prospect opens a document is solid engineering work. It saves time. It reduces errors. It scales.
But it has nothing to do with artificial intelligence.
When an "AI expert" offers to "plug GPT into your CRM to generate personalized emails," they're doing automation with an LLM component. The LLM is a node in a workflow. It's called, it generates text, the text is injected into the next node. The reasoning — if there is any — is delegated to the prompt, written once, never questioned.
It's like strapping a rocket engine onto a scooter. The power is there, but the architecture has no idea what to do with it.
Cognition: Doing What You Didn't Know How to Do
A cognitive system doesn't follow a workflow. It reasons. The difference is structural:

A real AI agent doesn't just call an LLM with a prompt. It structures the model's reasoning. It controls implicit temperature through syntax. It reduces conditional entropy with every instruction. It manages working memory, context, and attention. It knows that information in the middle of a context window is underweighted. It knows that a prompt is a declarative program, not a conversation.
This expertise doesn't exist in the automation specialist's toolbox.
The Test That Doesn't Lie
Ask your "AI expert" a simple question: how do you manage the model's attention across a 200-page context?
The automation specialist will answer: "We split it into chunks and use RAG." That's the standard answer. It works for a FAQ. It fails miserably when the reasoning needs to cross-reference 15 documents, weigh contradictory requirements, and produce an argument that holds up before an expert evaluator.
The cognitive engineer will answer differently. They'll talk about editorial compression — removing noise, preserving signal. They'll talk about fresh context per phase — clearing conversational history to retain only relevant deliverables. They'll talk about prompt caching — amortizing the cost of a massive system prompt across dozens of iterations. They'll talk about pre-injecting deliverables into the system prompt so they're never compacted. They'll talk about the difference between raw entropy and conditional entropy.
These aren't buzzwords. They're architectural decisions that determine whether the system produces a generic document or a document that wins.
An AI Agent Is Not an LLM Plugged Into Tools
The dominant vision of an AI agent — the one you see in 95% of demos — looks like this:
User → Prompt → LLM → Tool 1 → LLM → Tool 2 → Result
It's a pipeline. It's automation with an LLM in the middle. The LLM decides which tool to call, but the logic is flat: read, call, write, repeat.
A true cognitive system works differently:
Strategic context (pre-injected, cached, never compacted)
+ Phase heuristics (which reasoning to apply now?)
+ Working memory (previous deliverables, user decisions)
+ ReAct loop (reason → act → observe → adjust)
+ Quality control (does the deliverable meet the standard?)
→ Qualitative, traceable, evidence-based result
The heuristics are the heart of the system. Not the LLM. The LLM is the execution engine. The heuristics are the pilot. They determine:
- What to read and in what order (not everything at once — document by document, with context reset between each)
- What to keep and what to discard (editorial compression: strip legal boilerplate, preserve verbatim pass/fail requirements)
- How to reason about what's been read (JTBD to understand the need, Shipley to structure the response, TOGAF for architecture)
- How to write what's been reasoned (calibrated argumentative patterns — Mirror-Elevation for understanding, SCR for methodology, PPP for commitments)
- How to verify what's been written (compliance matrix, evaluator test, cross-document consistency)
Remove the heuristics, keep the LLM and the tools: you get a very fast mediocrity generator. That's exactly what most "AI solutions" on the market do.
Why Real Experts Are Rare
Building cognitive heuristics requires a combination of skills that almost doesn't exist:
- Information theory — understanding how an LLM processes signal, where it loses attention, how conditional entropy determines output quality
- Deep domain expertise — heuristics can't be invented. They're derived from domain experience. For pre-sales, you need to have analyzed dozens of tender documents, written technical proposals, lost and won contracts, and understood why
- Software architecture — memory management, context handling, caching, phase transitions, decision persistence. This isn't a Jupyter notebook
- Product sense — knowing when the agent should ask the human (not on its own, not all the time), where the machine's work ends and the bid manager's begins
The automation specialist masters point 3, partially. They lack the other three. That's why their "AI agents" produce volume, not value.
What This Means for You
If you're evaluating an AI solution for your pre-sales process — or any high-expertise domain — ask the right questions:
Don't ask: "Which LLMs do you use?" Everyone uses the same ones (GPT-4, Claude, Gemini). The model is a commodity.
Ask: "What heuristics have you built for my domain?" If the answer is vague ("we use optimized prompts"), it's automation in disguise.
Ask: "How do you handle a 150-page technical specification with contradictory requirements?" If the answer is "RAG," walk away. A technical specification isn't a knowledge base to query. It's a system of requirements to understand, prioritize, and arbitrate.
Ask: "Show me a deliverable your system produced." Not a demo. A real deliverable, on a real tender. The difference between a generic technical proposal and a proposal that wins is visible in 30 seconds to anyone who has ever scored a bid.
